Krista Lindstrom has built a mortgage business that looks very different from most brokers. Today, 42% of her business comes directly from family law lawyers, and a big part of that started with her own experience going through divorce and realizing there were mortgage options she did not even know existed. In this episode, we talk about how she built the niche, why education works better than selling when dealing with lawyers, and how she created a process that gets her involved early enough to actually help shape the financing solution. We also get into how Krista structured her team, how she stepped away from discovery calls, and how she built the business to support a year of travel every few years. In this episode, we cover: How the Divorce Niche Started - Why Krista’s own experience led her to build expertise around spousal buyouts. Why Family Law Lawyers Became Her Best Referral Source - How education and one-to-many presentations helped her build trust. When Krista Gets Involved in the Divorce Process - Why timing matters and why waiting until the agreement is finished can be too late. How She Built a 200+ File Team - The structure behind her underwriters, admin team, and client journey. How She Built the Business Around Her Life - Why Krista designed the company so she can travel and eventually work as little as an hour a day. A strong niche is not just about picking a type of client. It is about understanding the problem better than anyone else, educating the right referral partners, and building a process that consistently delivers. Taylor Atkinson is now over $300 an hour, but getting to the next level has been harder than expected. He has spent the last several months testing systems, software, AI, and different ways to make the business more efficient. Eventually, he realized the biggest bottleneck was still him. In this episode, we talk about why Taylor hired an underwriter, how he divided the roles between himself, Kat, and the new hire, and why adding cost can sometimes be the fastest way to create more capacity. We also get into what Taylor plans to do with that extra time, including data mining, speaking events, his podcast, and getting more intentional about generating referrals. In this episode, we cover: When Optimization Stops Working - Why Taylor reached the point where another system or piece of software was not going to solve the bottleneck. Why He Hired an Underwriter - The work that kept piling up on Taylor’s desk and slowing down the entire process. How the New Three-Person Team Works - Where Taylor, Kat, and the underwriter each fit in the client journey. Why Adding Cost Can Increase Your Hourly Rate - How creating capacity now can lead to a more valuable business later. What Taylor Will Do With the Time Back - Why data mining, referrals, speaking, and podcasting are becoming the next focus. Sometimes the next efficiency is not another tool. It is getting the right person to take work off your plate so you can spend more time where you create the most value. Nate Atkin is knocking on the door of $50 million, and the biggest change in his business right now is finally having an experienced underwriter working with him full-time. The problem is that Nate has spent years doing everything himself, so handing over the work has not been as easy as simply hiring the right person. In this episode, we talk about what the transition has actually looked like, where his systems are starting to break, and why keeping his underwriter on the sidelines is costing him more than putting her to work. We also get into what Nate should be doing with the time he gets back, including doubling down on his realtor relationships and a simple client event strategy he can use to stay connected. In this episode, we cover: The Gretzky Problem - What happens when you hire someone great but keep doing their job yourself. What Broke After Nate Hired Help - The systems and processes that started showing their weaknesses once another person entered the business. Where the Handoff Should Happen - How Nate and his underwriter are dividing responsibilities from application through approval. What Nate Should Do With His Time Back - Why getting out of underwriting only works if that time gets redirected into the right activities. The Thanksgiving Pie Strategy - A simple way to get in front of clients and referral partners without talking about mortgages. Once you hire the right person, get out of their way as quickly as you can. The faster Nate hands off the work, the faster he can get back to the activities that actually grow the business. I just came back from one of the best marketing masterminds I’ve been to in a long time. I left with a bunch of ideas around content, formats, and how some of the biggest creators in the world test what works. My first instinct was to come home and start installing all of it. Then I looked at the numbers in our own business and realized something more important. We do not have a lead problem. We have a hole further down the bucket. So before adding more leads, the better move is to fix the part of the process that is already leaking. In this episode, I cover: Why More Leads Are Not Always the Answer - The first thing I looked at before adding anything new to the business. How to Find the Real Constraint - Why the slowest part of your process determines how fast the whole business can grow. The Numbers That Tell You Where the Problem Is - What to look at between lead, application, approval, and close. Why New Ideas Can Be a Distraction - How exciting strategies can pull you away from the problem that actually needs attention. Fix the Hole Before Adding More Water - Why improving conversion can matter more than increasing lead flow. Before you go looking for more leads, figure out where the business is leaking. Fix the constraint first, then pour more volume into a process that can actually handle it. — Follow me on Instagram: www.instagram.com/scottpeckford/ I Love Mortgage Brokering: www.ilovemortgagebrokering.com Find out more about BRX Mortgage: www.whybrx.com Subscribe to my email list, Peckford's Playbook Join the Mortgage Mindset Daily Gamify your prospecting with the 10@10 App I Love Mortgage Brokering is in partnership with Ownwell. David Grossman has been in the mortgage business for 23 years and has tried a lot of different ways to market himself along the way. One of the things he is doing now is a local podcast recorded inside a coffee shop, where he brings on professionals from his community and turns those conversations into content and referral relationships. In this episode, we talk about how he records the show, the simple tech behind it, why he thinks podcasting can be such a good relationship-building tool, and what he learned from an earlier side project that took him too far away from his core business. We also get into hiring help after more than two decades of doing everything himself, alternative lending, and why giving the client the right advice matters more than winning every deal. In this episode, we cover: The Local Podcast Strategy - How David is using conversations with local professionals to build stronger referral relationships. Why He Records in a Coffee Shop - How the live setting creates a different experience and opens the door to community interaction. The Simple Tech Behind the Show - The tools David uses to record, edit, and turn one conversation into multiple pieces of content. The Side Quest That Taught Him to Refocus - What he learned after investing in a TV studio that never became a real business. Why Value Matters More Than the Deal - How David thinks about advising clients when the best answer might mean he does not get paid. You do not need a huge audience to make a podcast useful. Use it to create value for the people you want relationships with, stay focused on the business you are actually in, and let the opportunities grow from there. Angela Robinson had me on her new podcast and asked me some questions I do not normally get asked. We talked about why being coachable, resourceful, and action-oriented matters so much in this business, and why the gap between learning something and actually doing it can quietly hold you back. We also got into hiring too late, building better systems, how I prioritize when everything feels important, and why I am okay making the “wrong” decision if it is still aligned with my values. It was a different kind of conversation, and one I really enjoyed. In this episode, we cover: The Gap Between Knowing and Doing - Why learning more does not help if you never turn it into action. The 3 Traits New Brokers Need - Coachability, resourcefulness, and a bias toward execution. Why Brokers Wait Too Long to Hire - How success can create the next bottleneck in your business. How I Prioritize When Everything Feels Important - Why I triage problems and let some small fires burn. Making Decisions Based on Your Values - Why I can live with a bad outcome if the decision itself was aligned. You probably already know more than enough to make progress. The real advantage comes from shortening the gap between learning, deciding, and actually doing the work. I’m back with Episode 2 of What’s Your Move? This time, a broker has been in the business for more than a decade, does about $25 to $30 million a year, and recently hired his first assistant. She is great, but somehow the business feels messier than before. They are stepping on each other, replying to the same emails, and creating confusion. The bigger issue is that he wants to double his business next year. So what would you do: add new technology, fix the process, or is the real problem somewhere else? In this episode, I cover: The Setup - A successful broker finally hires help, but the business starts feeling less organized. People, Process, or Technology? - The three places I look when something starts breaking down. Why More Software May Not Help - Sometimes the problem is not the system you are using. The Shared Inbox Fix - A simple tagging system that can create clearer ownership. Learning to Let Go - Why doing your assistant’s job can become the exact thing that stops you from growing. If you hire someone great, you have to let them own the role. Otherwise, you become the bottleneck you were trying to remove. — We’re bringing BrokerTalks back to Vancouver, Toronto, and Calgary this October. Denise Donoghue has consistently closed over $100 million a year in personal mortgage production. What stood out to me in this conversation is that her strategy is not complicated. She prospects every day, tracks the right numbers, pays attention to partner conversion, and has a very clear process for building relationships with real estate agents. We also get into why most brokers are doing too much random activity, how to prospect without coming across needy, and why the data usually tells you exactly where your business is breaking down. In this episode, we talk about: The One-Hour Prospecting Rule - Why Denise still commits time every day to direct business development. Her Realtor Relationship Strategy - How she builds trust first instead of immediately asking for business. The Numbers She Tracks Closely - Why partner conversion, credit pulls, and partner conversations matter more than most brokers realize. Why Data Beats Emotion - How Denise uses 90 days of activity to find the real problem instead of blaming the market. How She Handles Rate Shoppers - Why educating clients early creates more trust and makes rate conversations easier. You probably do not need another strategy. You need to consistently do the work, track what is actually happening, and fix the part of the process where the numbers are breaking down. I’m starting a new series called What’s Your Move? I’ll take real situations from coaching calls, remove the personal details, and give you a chance to decide what you would do before I share my take. In this first episode, a broker is feeling burnt out and thinking about pivoting into a completely different niche. The interesting part is that his funnel is already working. He can spend about $1,100 to generate roughly $5,800 in revenue. The problem is that too many files are falling apart between application and close. So the question is simple: do you scrap the model and start over, or fix the part that is broken? In This Episode, I Cover: The Setup - A broker doing about 60 files a year is frustrated with his current model and thinking about making a major pivot. The Numbers Behind the Funnel - Why the economics of the business suggested there was still something worth protecting. Where the Deals Were Falling Apart - The leads and applications were there, but the process was breaking down before funding. The Client Concierge Idea - Why I suggested putting the right person in charge of the relationship from application through close. When to Pivot and When to Fix - Why I would not walk away from a working acquisition channel until I had tried to solve the real bottleneck. Do not throw away a working business model just because one part of the process is broken. Find the bottleneck, fix it, and then see if the machine can scale. — We’re bringing BrokerTalks back to Vancouver, Toronto, and Calgary this October. Most communication problems are not really about what you are saying. They are about how the other person needs to hear it. In this episode, I sit down with Michael Gibben to talk about DISC and how understanding different communication styles can help you work better with clients, team members, and the people around you. We also get into my own DISC profile and why the goal is not to change who you are. It is to understand your natural style and learn how to adapt when the situation calls for it. In this episode, we cover: What DISC Can Tell You - How the framework can help you better understand your natural communication style. Why Different People Need Different Communication - What works well with one client or team member may not work with another. Understanding Your Natural Style - Why knowing how you naturally communicate gives you a better starting point. How to Adapt Without Being Fake - The goal is not to become a different person, but to adjust how you communicate. Using DISC With Clients and Teams - How better awareness can help create clearer conversations and stronger relationships. Better communication starts with understanding yourself. Once you know your natural style, you can adapt to the person in front of you instead of expecting everyone to communicate the way you do. We had Adam Coultish on the podcast a few years ago, and a lot has changed since then. Adam has been a mortgage broker for about 15 years, but the way he runs his business today looks very different after becoming a full-time single dad. In this episode, we catch up on what has changed, how he has simplified his business, and why he has become much more intentional about where he spends his time. We also talk about doing fewer things better, why more volume is not always the right goal, and how Adam turned his experience with separation into a niche that now helps other people going through it. In this episode: What Has Changed Since Adam Was Last on the Show - How his business and priorities have evolved over the past few years. How Parenthood Changed the Business - Adam shares what had to change when his time and attention became much more limited. Why More Is Not Always Better - The tradeoffs that come with chasing more volume, more businesses, and more responsibility. Doing One Thing Really Well - Why Adam came back to focusing on the work that already gives him the best return. Turning Experience Into a Niche - How talking about separation opened the door to helping clients going through the same thing. Your business does not have to look the same in every season of your life. Build around what matters most right now, and let the business evolve with you. Hiring help should make your business easier. But if you do it wrong, it can create more stress, more confusion, and more work. In this solo episode, I break down three mistakes I keep seeing mortgage brokers make when they hire an assistant or underwriter. These came directly from coaching conversations with brokers who are already doing good volume and trying to build more capacity without creating a mess. In This Episode, I Cover: Hiring Too Late - Why waiting until you are completely overwhelmed usually makes the hiring process harder. Confusing People Problems With Process Problems - How unclear systems can make a good hire look like the wrong hire. Not Creating Clear Ownership - Why overlapping responsibilities create unnecessary friction for both the broker and the assistant. The Daily Pipeline Review - A simple 15-minute habit that can keep files moving and prevent small issues from becoming bigger ones. How to Prioritize the Right Work - Why both you and your assistant should leave each day knowing the three most important things to get done. Hiring someone is only part of the solution. You also need clear processes, clear ownership, and a simple rhythm for keeping the work moving. — We’re bringing BrokerTalks back to Vancouver, Toronto, and Calgary this fall. Most people are making AI way more complicated than it needs to be. In this episode, I sit down with Felix Bravo, who leads international expansion at eXp and has built some pretty impressive tools using AI. We talk about how he uses AI to manage email, organize his calendar, create daily briefs, automate repetitive work, and build tools that would have taken a team of developers a few years ago. What I like about Felix’s approach is that it is practical. You do not need to be technical. You just need to start looking at the things you do every day and ask what AI could take off your plate. In this episode, we cover: Why Structure Beats Effort - Felix explains why working hard is not enough if you do not know what you should be working on. How He Uses AI Every Day - The simple systems Felix uses to manage his inbox, calendar, meetings, and priorities. Your First AI Agent - Why something as simple as an automated daily brief can be a great place to start. What AI Can Build Now - How Felix went from hiring developers to creating websites and tools by simply describing what he wants. Operator vs. Orchestrator - The difference between doing the work yourself and building systems and people around you. Do not start by trying to build some complicated AI system. Pick one repetitive task you do every day and use AI to make that easier first. This is a repost of an episode I wanted to bring back because the framework is still useful for brokers trying to break through a plateau. If your mortgage business is stuck around $10 to $15 million a year, there is probably one problem you have not solved yet. In this episode, I break down the three areas that usually create the bottleneck: leads, people, and process. I also explain why I created BrokerTalks and how getting in a room with other brokers can help you identify the problem faster and leave with practical ideas to solve it. In This Episode, I Cover: The Three Problems in Every Mortgage Business - A simple framework for figuring out what is actually holding you back. Why Brokers Hit a Plateau - What usually changes when a business gets stuck around the same level for too long. How to Find the Current Bottleneck - Why the biggest problem in your business is not always the most obvious one. Why I Created BrokerTalks - The thinking behind an event built around tactical ideas and real collaboration. How the Right Room Can Help You Solve Problems Faster - Why learning from brokers who have already solved the issue can save you a lot of time. You do not need to fix everything at once. Find the biggest problem in your business right now, solve it, and then move on to the next one. — We’re bringing BrokerTalks back to Vancouver, Toronto, and Calgary this October. Nate Atkin is getting close to $50 million between funded deals, approvals, applications, and pre-approvals. In this episode, we talk about the next stage of his $100 million journey: hiring an underwriter, creating new lead sources outside of real estate, and building a business that does not depend on Nate doing everything himself. We also get into local events, association marketing, white space, routines, and why the next bottleneck is usually hiding just around the corner. In this episode, we cover: Where Nate Is Now - An update on his funded volume, pipeline, and how close he is getting to the halfway mark. The Underwriter Hire - Why Nate believes this could be the decision that changes the business over the next 12 months. New Ways to Generate Leads - How he is experimenting with local events, police associations, hospitals, and other communities outside of real estate. The Next Bottleneck - Why solving one problem usually just reveals the next one, and why that is part of scaling. Building More White Space - How routines, delegation, and protecting thinking time can help Nate stay focused on growth. Nate’s next level is not about working harder. It is about buying back his time, testing new lead sources, and building the team that lets him stay focused on growth. You probably already know what you need to do. The problem is not information. It is the story underneath your actions. In this solo episode, I break down the SEAR framework: Story, Emotion, Action, Result. If you are not getting the result you want in your business, health, relationships, or money, the issue may be a disempowering belief that is quietly keeping one foot on the brake. In this episode, I cover: The SEAR Framework - How your story creates an emotion, which drives your actions and ultimately your results. Why More Tactics Are Not Always the Answer - If the underlying belief is working against you, a new strategy will only get you so far. How Disempowering Beliefs Show Up - The stories you tell yourself about money, relationships, business, or referral partners can shape how you behave. The “Foot on the Brake” Problem - You can say you want growth while unconsciously doing things that keep you stuck. How to Uncover the Story - A simple exercise can help you identify whether your current beliefs are empowering, neutral, or holding you back. If you are not getting the result you want, do not just change the action. Start by asking what story is driving it, then replace the belief that is keeping your foot on the brake. — We’re bringing BrokerTalks back to Vancouver, Toronto, and Calgary this fall. Taylor Atkinson found 12 files sitting in his database that he did not even know were there. In this episode, we talk about how he used RateGuard Pro to uncover those opportunities, how his hourly rate has increased from $242 to $272, and why hiring an underwriter may be the next move that helps him grow without adding more hours. We also get into what Taylor should keep doing himself, what he should hand off, and how to spend more time in the parts of the business he is actually best at. In this episode, we cover: Finding Hidden Opportunities in Your Database - Taylor shares what happened when he finally dug into his existing clients instead of only chasing new business. Why Measuring Your Hourly Rate Matters - Tracking the number gives Taylor a clearer picture of whether the business is actually getting better. What Should Stay on Your Plate - We break down the work Taylor is uniquely good at and where he creates the most value. When It Makes Sense to Hire an Underwriter - Taylor is getting closer to the point where support could unlock the next stage of growth. Who, Not How - Sometimes the fastest way to improve the business is not learning to do something better, but finding the right person to do it for you. Before chasing more leads, look at the business you already have. Then identify the work only you should be doing and start removing everything else from your plate. Note: RateGuard Pro is exclusive to BRX Agents only. This is a repost of an episode I think is worth revisiting because there is more than one way to build a successful mortgage business. In this episode, I break down the five paths I see brokers take, the advantages and weaknesses of each, and which one I think is the most sustainable long term. The goal is to help you understand the path you are on, what skills you already have, and what you still need to develop. In this episode, I cover: The 5 Paths Into Mortgage Brokering - The different ways successful brokers tend to enter and grow in the business. What Your Background Gives You - Why each path comes with its own built-in advantages. The Skill Gaps That Hold Brokers Back - Where people tend to struggle depending on how they entered the industry. The Most Difficult Path to Make Work - Why one route requires a very different skill set and more resources. The Path I Think Is Best for Most Brokers - The model I believe gives you the strongest long-term foundation. Know which path you are on and be honest about the skill gaps that come with it. Then focus on developing the missing skill instead of trying to copy someone else’s business model. — We’re bringing BrokerTalks back to Vancouver, Toronto, and Calgary this fall. Derrick Johnston hit $100,000 in income and expected it to feel amazing. It didn’t. In this episode, Derrick shares a talk from BrokerTalks about why small goals can actually keep you stuck, how 10X thinking changed the way he approached his business, and the three filters he now uses to grow with more intention. In this episode, he covers: Why Bigger Goals Change Your Behavior - If the current version of you can hit the goal, Derrick says the goal probably is not big enough. The Goal Filter - Start with a bigger vision, then work backward into annual, quarterly, monthly, and weekly targets. The Elimination Filter - Stop trying to optimize everything and start removing the work that should not be on your plate. The Focus Filter - Once the noise is gone, it becomes much easier to see which clients, deals, and activities actually matter. Why Your Why Still Matters - When motivation drops or things go sideways, reconnecting with the reason behind the goal helps you keep moving. Set a goal that forces you to become a different version of yourself. Then eliminate what does not matter and focus on the few actions that will actually move you toward it. — This episode comes from one of our BrokerTalks events. This is a repost of one of my favorite coaching episodes because the lessons are still just as useful. In this episode, I break down three takeaways from a coaching call with a $100 million producer: protect your superpower, stop hiring mini versions of yourself, and reverse engineer the workday you actually want. These ideas apply whether you are doing $10 million or $100 million. In this episode, I cover: Protect Your Superpower - Spend more of your time on the work you are best at and that actually drives the business forward. Stop Hiring Mini-Yous - The right hire should love doing the work you do not want to do, not be wired exactly like you. Hire for the Role You Actually Need - Look for people with the mindset and background to support the business long term. Reverse Engineer Your Ideal Workday - Decide what you want your income, weekly hours, and time off to look like three years from now. Build the Business Around That Future - Use that vision to decide what to keep, what to delegate, and who you need to hire next. Do not just set a volume goal. Get clear on the business and workday you actually want, then make decisions that move you toward it.
